Building High-Performing Research Teams: What Science Can Learn from Agile

Good research teams tend to share a few things: they coordinate well, learn fast, and adapt when things don't go as planned. People still own their individual projects, but they also build on each other's work, share methods, and catch problems before they compound.

That kind of coordination rarely happens by accident. It usually takes intentional structure—and that's where Agile thinking becomes useful. Having worked in Agile teams in software for years before moving to research, I kept recognizing the same coordination challenges in both domains—and many of the same solutions applying, with adaptation.

The NIH Team Science Field Guide (Bennett et al., 2010) describes a common coordination gap where talented people share a space but function more as parallel projects than as a true team. Most teams want clearer coordination, faster learning cycles, and fewer late-stage surprises. The opportunity is structural: while science is exploratory and non-deterministic, the way teams coordinate their work can be designed for faster feedback and better integration.

So, can a research team with divergent roles, timelines, and incentives work in an Agile way? In many contexts, yes—and the benefits tend to show up in both coordination and output quality.

Why Agile Thinking Is Relevant Here

Science has always been iterative at the method level—hypothesize, experiment, analyze, iterate. The gap appears at the operational level: as data volume and tooling complexity grow, coordination models often remain static. In data-intensive domains like bioinformatics and metagenomics, that gap shows up as reproducibility issues, opaque code paths, and knowledge silos where progress depends on one person.

Frameworks like Scrum and Kanban are increasingly adapted for scientific contexts. Published case studies suggest Agile can improve coordination for complex scientific work, not only software delivery (Hidalgo, 2019; Franco et al., 2023; May & Runyon, LabScrum). The Agile Manifesto principles—"responding to change over following a plan," "individuals and interactions over processes and tools"—turn out to describe how good scientific teams already want to work.

The Challenge: Hierarchy, Ownership, and First-Author Incentives

A common skepticism in academia is straightforward: if there is formal leadership and strong individual incentives, is this really a team?

In practice, self-organization does not mean "no hierarchy." It means distributed execution inside clear boundaries.

A workable model often has three levels:

  • Portfolio direction: formal leaders define priorities across major research themes.
  • Project ownership: each project has one accountable scientific owner (often a doctoral researcher or postdoc).
  • Execution collaboration: contributors coordinate implementation details, unblock each other, and share reusable assets.

The first-author tension sits inside this model. Independence is real and necessary, but it does not require isolation. The practical framing is: independence in scientific ownership, collaboration in execution.

Ownership means the question, hypothesis, and narrative remain clear at project level. Collaboration means teams share execution support where it improves quality and speed: code review, pipeline hardening, method troubleshooting, and reusable artifacts.

To make this stable, teams need explicit agreements on contribution criteria, individual vs shared scope, and how authorship discussions are revisited when project scope changes.

Building a high-performing team isn’t magic; it’s a process. Any group of people can produce a result, but the difference in quality between an ad-hoc group and a team that has actively built trust, communication habits, and shared standards is significant. That progression does not happen on its own—it requires deliberate effort, and it is often overlooked.

Bruce Tuckman’s model (1965) describes the journey: Forming, Storming, Norming, and Performing.

In Forming, people are polite, motivated, and still figuring out expectations. In science, this often looks like a promising project kickoff where everyone is busy, but ownership and decision boundaries are still vague.

In Storming, friction becomes visible: conflicts over resources, authorship, sequencing of experiments, or technical direction. Without explicit ways to surface and resolve friction, this phase can linger. Regular blameless retrospectives help convert tension into decisions.

In Norming, teams establish shared ways of working. In research settings, this shows up as clearer handoffs between upstream work, analysis, and interpretation, more explicit communication norms, and fewer surprises around deadlines or dependencies.

In Performing, teams share and optimize work: they reduce avoidable rework, communicate early, and run honest retrospectives that produce concrete improvements. A practical sign is that people can reliably build on each other’s outputs instead of restarting from scratch.

Some teams then reach what I would call Leading: they not only execute well, they improve the system around them. They align individual goals with organizational goals and intentionally move toward open-science and FAIR-aligned practices, even when implementation is still in progress.

To navigate these waters, informal roles often emerge within self-organizing teams:

  • The Mentor: Guides new members through protocols and culture.
  • The Integrator: Connects dependencies across projects and prevents handoff drift.
  • The Boundary Setter: Flags process debt or destructive dynamics early, before they become chronic bottlenecks.

The most effective leadership in this context looks like servant leadership—facilitating the team's success by removing impediments and creating the conditions for people to do their best work.

Agile Patterns for Research Teams

The patterns below are intentionally practical, with data-intensive work as one concrete context.

1. SciOps: DevOps for Science

In this context, the key point is practical: treat critical research workflows as production workflows. Version control, automated checks, and repeatable environments help turn "works on my machine" into "works across the team."

2. The Adapted Stand-up

In software, teams meet daily. In many research settings, where long-running tasks and asynchronous dependencies are common (e.g., HPC jobs in computational projects), a daily meeting might be overkill. Successful teams often adapt this to twice-weekly or weekly check-ins, plus a brief cross-project coordination check-in when needed.

The purpose is not status reporting—it's coordination. A good stand-up is a fast feedback loop: everyone gains shared awareness of what others are doing, risks are surfaced early, feedback happens in time to matter, and the team can steer decisions before delays compound.

This is also different from a supervisor 1:1. One-to-ones are important for mentoring and individual guidance, but they do not replace team-level synchronization where cross-dependencies, conflicts, and handoff issues become visible.

3. Visualize the "Hidden" Work

Research involves massive amounts of invisible labor (cleaning data, troubleshooting scripts). Using a Kanban board (a visual board with columns for To Do, Doing, Done) makes this work visible.

For everyone—team members and leads alike—this reduces duplicate effort, makes dependencies explicit, improves workload fairness discussions, and makes it easier to ask for help before delays compound. It also prevents people from drowning in "Work In Progress" (WIP) and helps the whole team see where the real bottlenecks are, so they can address them together.

4. Fail Early, Fail Often

In long-cycle research, a negative result after six months can feel like a disaster. In Agile, a "failed" sprint after two weeks is a data point.

Research can take years. The later an issue is found and communicated, the more expensive it becomes—not just in compute or reagents, but in time, coordination, and morale. By the time a problem surfaces at the end of a long cycle, teams have often already invested effort that could have been redirected months earlier.

That is why rapid feedback loops are essential. You can only detect that you are on a failing path if signals arrive early enough to change direction. In practice, this means rapid prototyping—perhaps testing a pipeline on a small dataset before committing to a massive compute job—and frequent inspection points where assumptions are challenged before they harden into costly rework.

5. Prioritize Ruthlessly, Deliver Incrementally

A useful framing from project management: in any project, time, resources, and scope form a triangle of constraints (sometimes called the "Iron Triangle"). In research, time and funding are usually the hardest to change—deadlines are fixed, grants are finite. That means scope is often the variable that needs active management. Without clarity on what the non-negotiable results are, teams default to trying to deliver everything, which often means delivering nothing well.

Not everything needs to be done. Not everything needs to be done now. A team that can identify the highest-value work and deliver it in small, usable increments builds momentum and creates earlier opportunities for feedback. This is a better approach than accumulating work in silence and hoping a single large delivery lands well at the end.

This also connects to focus. Extreme multi-tasking—working on many things in parallel—carries a significant overhead. Research on task switching consistently shows that doing one thing at a time tends to produce better results than splitting attention across several. Similarly, teams that never pause to reflect on how they work tend to repeat the same inefficiencies. Taking time for process improvement is not a luxury; it is part of what separates a group that is always busy from a team that is consistently effective.

Where Agile Needs Adaptation for Science

Agile was designed for software delivery, and not everything translates directly. Recognizing where adaptation is needed is as important as knowing what to adopt.

Timeframes are different. Software sprints typically run two weeks. Many research activities—sequencing runs, wet-lab experiments, large HPC jobs—operate on longer and less predictable cycles. Forcing two-week iterations onto work that runs for six weeks creates artificial pressure without improving outcomes. Flow-based approaches like Kanban, or flexible iteration lengths, often fit research rhythms better than fixed-length sprints.

Estimation is harder. Story points and velocity tracking assume a degree of predictability that exploratory scientific work often lacks. When you don't know whether an experiment will work, estimating effort is genuinely different from estimating feature delivery. Tracking throughput and cycle time tends to be more useful than trying to estimate up front.

A related trap: planning for 100% of available time. This leaves no room for the unexpected—urgent reviews, broken environments, ad-hoc requests—and leads to chronic overload. Leaving deliberate slack in capacity is not wasted time; it is what keeps people effective and motivated over the long run.

Rituals need scaling down. Full Scrum ceremony—daily stand-ups, sprint planning, sprint review, retrospective—can feel heavy for a team of five researchers. The overhead-to-value ratio matters. A lighter set—a weekly sync, a visual board, and periodic retrospectives—often delivers the feedback loop without the ceremony overhead.

One common objection is worth addressing directly: some scientists feel that because their research is highly novel, there is nothing to do but work in isolation and hope for the best. But high uncertainty and evolving requirements are exactly the type of problems that originated Agile in software. The less predictable the path, the more you benefit from short feedback loops, early course corrections, and making assumptions visible before they become expensive.

The point is not to implement Agile by the book. It is to take the principles that work—visibility, short feedback loops, shared ownership of quality—and adapt them to how research actually operates.

Conclusion: Better Teams, Better Science

We are entering an era where interdisciplinary collaboration is becoming the norm. Teams that invest in coordination, shared awareness, and rapid feedback tend to produce not only faster results, but better ones.

Regardless of role, the core loop remains the same: Transparency, Inspection, and Adaptation.

Science is inherently a journey into the unknown. Agile gives teams a practical way to navigate it together.
